Problem
A 25-member student organization struggled with event execution. Planning was ad hoc, handoffs were unclear, and deadlines were frequently missed. Leadership turnover each year compounded the issue.
Analysis
Interviews with 12 members revealed: (1) no shared planning calendar, (2) unclear ownership of key tasks, (3) no documentation for recurring events. The root cause was structure—or lack of it.
Options Considered
- Status quo — Low effort, high risk of continued failure.
- Full process redesign — High effort, potentially disruptive.
- Lightweight structure — Planning template, RACI matrix, shared calendar. Moderate effort, high impact.
Recommendation
Option 3. Implement a simple planning structure: a shared calendar, a one-page RACI for each event type, and a 2-page handoff document for incoming leadership. Pilot with one event, then roll out.
Risks
- Adoption resistance from members used to informal processes. - Mitigation: Involve key members in design; frame as "making our lives easier."
Outcome
Event execution reliability improved. Onboarding time for new leadership reduced by an estimated 40%. The structure is now part of the organization's standard operating procedure.
This case demonstrates that operational improvement does not require complex systems—often, clarity and structure are enough.
